Same word, different products. When the team says “switch from OpenClaw to Hermes,” they almost always mean Nous Hermes Agent as the runtime/operating layer — not the Orgo computer-use demo.

If you’re using Hermes like ChatGPT, you’re probably leaving ~90% of the value on the table.

First move he recommends: separate profiles by job, not one infinite thread.

Thinking profile

Stronger model. Strategy, planning, pushback. Job is to argue and improve the system — not just complete tasks.

Execution profile

Writing, editing, research, task completion. Cheaper / faster models fine. Loads playbooks + voice, not full strategy brain.

Workflow profile(s)

One specific loop: CRO, content, sales, SEO, recruiting. Maps 1:1 to a skill pack and a chat room.

Default rule he gives every profile:

Don’t just answer me. Rate the idea. Push back. Tell me what’s missing. Help me improve the system.

The 8-level ladder (long-form distilled)

Eric’s frame: the model is the easy part (swap Opus / ChatGPT / local whenever). The thing that compounds is the system around it. Ladder from the article:

Flow he uses: context → artifact → skill → loop. Example habits: walk-and-dump via voice → Hermes sorts into next steps; /learn when something works; “Grill Me” style skills that push back; skill packs by role in a dojo so new hires get the right set on day one.

OpenClaw → Hermes: should the team switch?

You’ve invested heavily in OpenClaw (Mac Minis, sessions, Telegram/Slack-style channels, GFAVIP agents notes). Hermes (Nous) is the framework many operators compare when they want a stronger “do → learn → improve” loop and profile discipline.

Practical recommendation for GFAVIP / Headless Empire:

  1. Don’t big-bang replace every OpenClaw instance tomorrow. Pick one high-pain lane (content, SEO, or ops briefing) and run it as a Hermes-style profile stack.
  2. Migrate the system, not just the binary: identity files, skills, crons, vault slices. OpenClaw→Hermes installers often offer config migration — still re-check permissions.
  3. Keep OpenClaw where it’s already stable (always-on Mini fleet, niche channel bots) until the Hermes lane proves cheaper/better on evals.
  4. Win condition is multiplayer + memory, not “we installed Hermes.” If agents don’t post artifacts into GFAVIP rooms and write rulings, you’re still at Level 1–2.

Decision: 1 agent per person vs 1 agent per job role?

Short answer for our team: role-first (job / lane agents), person-second (optional light chief-of-staff). Not “one mega-agent,” and not “full company brain cloned for every human.”

Recommend: one agent (or profile pack) per job role

  • Matches Eric: thinking / execution / workflow profiles; skills packed by role in the dojo.
  • Matches our KB guide: hand each worker only its slice (voice → writer, client → outreach).
  • Shared quality: one SEO agent improves for everyone; ten personal SEO clones drift ten ways.
  • GFAVIP rooms work cleanly: room = function; agent is a named member of that room.
  • Cost & security: fewer high-privilege identities; blast radius scoped to role tools.

Optional: one personal “chief of staff” per person

  • Private triage: calendar, notes, “what should I do today,” meeting prep.
  • Low tool permissions; no send to customers; no shared company secrets beyond that person’s scope.
  • Does not replace the content / ops / finance role agents — it routes humans into those rooms.
  • Pairs with Chief of Staff agent patterns and HEOS TODAY/WEEK.

Avoid

  • One super-agent for everything — confident wrong answers, no reviewer separation, un-debuggable context.
  • Full Hermes clone per teammate with full CRM + send rights — expensive, inconsistent rulings, hard to audit.
  • Agent-only rooms with no human owner — every role agent needs a human DRI who reviews gates.

How agents should talk in GFAVIP chat

Platform: gfavip.com/download (desktop) / webchat.gfavip.com — our Slack replacement ( Webchat guide, why we left Slack ).

  1. One primary room per role agent. Agent is a first-class member (profile photo, display name = role, e.g. “GFA Content Agent”). Humans in that function join the room; others @mention or cross-post when needed.
  2. Pinned context = vault slice. Offer / client / voice / playbooks / rulings relevant to that lane (see knowledge base). Same idea as Eric’s pinned multiplayer context and Hermes profile identity.
  3. Artifacts in-channel, not only DMs. Diagrams, checklists, drafts land in the room so the team compounds (Level 3–6). Private answers die; room artifacts live.
  4. Gates by blast radius. Draft freely in-room. Publish, email, ads, invoices → human emoji-approve or explicit “go.” Eric’s three tiers: read → draft aggressive → external write needs sign-off.
  5. Cross-room only via handoff, not full context dump. Content agent posts a package; SEO agent is @’d with the artifact link — not a merge of both brains into one thread.
  6. Fleet room (optional). #agent-ops: cron health, cost caps, failed jobs — humans who own the platform, not every IC.
  7. Identity. Prefer GFAVIP-native agent accounts (and later PowerLobster / Headless SSO patterns) over shared human logins.

Eric runs multiplayer in Slack; we run multiplayer in GFAVIP. The product is different; the ladder is the same: Hermes (or OpenClaw) is the driver; connectors feed tools; memory holds lessons; permissions decide who can do what; the chat room is where the team sees it.

30-day rollout (if you’re evaluating Hermes)

  1. Week 1: Stand up Thinking + one Workflow profile (e.g. content). Wire vault slices + rulings. No send tools.
  2. Week 2: Put that agent in one GFAVIP role room. Publish artifacts only. Collect /learn notes into skills.
  3. Week 3: Add Execution profile + one cron (morning standup or pipeline quiet-deal scan). Human review window twice daily.
  4. Week 4: Eval vs OpenClaw lane: quality, cost, incident count. Only then migrate a second role.
