Builders, Sellers & Measurers
Peter Drucker’s 1954 framework is more relevant than ever in the AI era
The Framework
In 1954, Peter Drucker published The Practice of Management — one of the most important business books ever written.
He observed that every organization has three core types of roles:
🛠️ Builders
People who create the product or service. Engineers, designers, developers, creators.
💰 Sellers
People who sell and build customer relationships. Sales, marketing, customer success.
📊 Measurers
Everyone else: finance, legal, compliance, HR, middle management, operations, auditors, etc.
Cloudflare’s Big Move (2026)
Cloudflare CEO Matthew Prince recently made headlines when he cut over 20% of the company.
Importantly — the cuts were not random.
Most of the reductions came from the “Measurers” category.
Meanwhile, Cloudflare is still aggressively hiring more Builders and Sellers.
Why This Matters
Prince argues AI is finally fulfilling Drucker’s prophecy:
- AI excels at measurement, analysis, compliance, reporting, and internal bureaucracy
- AI cannot (yet) replace human creativity, relationship building, and customer connection
- Businesses that shift resources from measurement to building & selling will win
Practical Takeaways
- Focus your career and hiring on building or selling
- Automate measurement tasks aggressively with AI tools
- Reduce bureaucracy and middle layers where possible
- Measure what matters — but don’t let measurement become the main job
“Customers are earned through building and selling.”
— Matthew Prince, referencing Peter Drucker
